“You’ve picked your A Player, now you have to on-board them. That involves a mix of training and coaching. What is the difference? Training is telling someone exactly what to do. You’re often teaching them something from scratch. Coaching is optimizing what they’ve learned.

As a business owner, I try to spend more time coaching than training. I leave my senior staff to the training and then I get involved later when itis time to optimize what the new member has learned. Of course, if it’s your first hire you’re going to have to do both.

Despite everything that we’ve just covered, I firmly believe that what happens next is the one single thing that will determine how successful this person is going to be.

Tip: what you do from now on is perhaps more important than what they do. If you abdicate the tasks required of this person, without first making sure they are able to perform, then you’ll be setting this person up for failure.

With that in mind, I’ve created a 90-day “foolproof” onboarding system that I want to share with you. It is broken up into four distinct parts which provide guidelines for the training and coaching you’ll need to do or oversee.

We’ll look at the first 7, 30, and 90 days – and then, how you’ll continue to optimize thereafter. What happens in the first 7 days is usually more important than what happens in the first 30, and what happens in the first 30 is more important than what happens in the first 90 days.”

Hiring Book For Physical Therapists: “What Questions To Ask In The Interview Process”

“At the beginning of the hiring process, I am simply looking to rule out the candidates who have applied for the wrong job. I’m looking to narrow down my candidate pool, from the 20 or so, to the 7 or 8 who are qualified and able to fulfill the role. There is a difference.

I do this by “screening” the initial candidates on the phone. Whether I am looking for a physical therapist, a front of house/admin, an operations manager for my marketing company, or a financial controller, I always start by narrowing down the pool of candidates to ones that are obviously more suitable.

Key point: I do not do this part. I will ask someone in my office to do it for me. I’ll ask one of my front desk people to do it for me, as it really is about getting a feel for who the person is and what they’re looking for. What’s more, trying to get 20 people on the phone is a mammoth task in and of itself!

The time it takes getting hold of all these candidates is often underestimated, as you’re often playing phone tag with people who could be great candidates. I trust the judgment of my staff implicitly, and this is their chance to take part in the development and progress of the clinic.

However, you must not relinquish complete control, give the staff member an objective (find the best 7 or 8), give them a time frame in which to do it (i.e. 7 days), and give instructions for what questions to ask.

This whole phase is about finding out if the person who applied for your role and their career goals, match up to what you can provide them.”

Before you get deep into the hiring process you want to know how much a hire is going to be worth to you. If you can see what you stand to make by hiring (or what you’re going to lose if you don’t do it), then you’re much more likely to be fully committed to the process and avoid all of the mistakes we covered in chapter 2.

This is called establishing the financial metric of success. You are answering the question, “how would I know if this was a successful hire?”

“I remember a call I had with a clinic owner who reached out to me saying they had a “marketing problem”. The owner told me that he was the one doing the marketing for the clinic, so I asked him what his commitment to marketing was. He said, “$2000 per month.” I said, “no, what’s your real commitment – how much time do you invest? He said, “5-6 hours, or whenever I get chance.”

Now after doing this exercise with him, I said, “you do have a marketing problem – the problem is no one is doing any marketing!” I explained that, if he simply gave the same time and commitment to marketing as he does operations, he wouldn’t have a problem.

Marketing box checked. As for sales? Well, the ignorant assumption in health care is that the service somehow sells itself and so almost everyone overlooks needing to have someone in a seat who can talk about money and overcome objections to it.

The reality is that this is how most clinics are structured and is also why they’re stuck. There’s no understanding of what it actually takes to grow a company that is strong and stable – one that grows efficiently and profitably…”
